Employee wellbeing can pay back more than it costs, but only some kinds of programme do. The strongest returns come from regular, organisation-wide support that most people actually use. One-off events and perks that only reach the already-fit rarely pay for themselves.

This guide is for HR leads, founders and office managers in the UAE who need to make the case to leadership. It covers what the research says, what you can realistically expect, a simple break-even sum and a 90-day plan to measure your own results.

Key takeaways

  • Deloitte found UK employers get back about £4.70 for every £1 spent on workforce mental health, mostly through better productivity.
  • Results vary a lot. A large randomised trial found a typical wellness programme had no significant effect on health measures after two years.
  • Returns come from participation, consistency and early, team-wide support, not from one-off events.
  • UAE teams start from a good base, but a third of employees feel stress on a typical day.
  • Measure four things every quarter: participation, energy and stress, sick days and resignations.

What "ROI" means for wellbeing

Return on investment is simple on paper: what you gain, minus what you spend, divided by what you spend. With wellbeing, the gains are harder to count.

There are two kinds of return:

  • Hard returns. Fewer sick days, lower staff turnover, lower insurance claims and less time lost to people working while unwell.
  • Soft returns. Energy, focus, engagement, team trust and how attractive you are as an employer.

Hard returns are easier to put in a spreadsheet. Soft returns often matter more, and they feed the hard ones over time. A good business case uses both and is honest about which is which.

What the research says

The evidence is more mixed than many sales decks suggest. Here are four sources worth knowing.

Source What it found What it means for you
Deloitte UK, 2024 About £4.70 back per £1 spent on workforce mental health, from a review of 26 sources. Early, organisation-wide support gave higher returns. Prevention for everyone beats crisis support for a few.
RAND study of PepsiCo, 2014 Over seven years, disease management returned $3.78 per $1. The lifestyle part alone did not save more than it cost. Healthy-living perks rarely pay back on medical costs alone. Count productivity too.
Illinois Workplace Wellness Study, 2020 A randomised trial of more than 4,800 employees found no significant effect on 16 health measures such as weight and blood pressure after 24 months. Screening plus a few workshops is not enough. Earlier "big wins" were partly down to who chose to join.
WHO and ILO, 2022 About 12 billion working days are lost each year to depression and anxiety, costing nearly US$1 trillion. WHO recommends manager training. The cost of doing nothing is real, and managers are part of the answer.

The pattern is clear. Programmes that reach many people, start early and run all year tend to pay back. Programmes built on one-off events or optional perks tend not to.

Where UAE companies stand

The UAE starts from a stronger position than most of the world. Gallup's State of the Global Workplace 2026 data for the UAE shows:

Measure UAE Global
Engaged at work 27% 20%
Thriving in life 55% 34%
Daily stress 33% 40%
Say it's a good time to find a job 76% 52%

Two numbers stand out for HR. A third of UAE employees still feel stress on a typical day. And three in four think now is a good time to find a new job. In a market like that, keeping good people is a big part of the return.

UAE employers also report results themselves. In a Bupa Global survey reported in October 2024, 94% of UAE companies said wellbeing programmes had a positive effect on performance and productivity. 36% saw lower absenteeism, and nearly a third saw lower staff turnover. These are employers' own views, not audited numbers, but they show where firms see the value.

The same survey names the biggest barrier: nearly half of senior decision-makers cited low employee participation. That is the single biggest threat to your return.

Where the return actually comes from

When you build your case, link each benefit to something you can measure.

Benefit What to measure Where the data lives
Fewer sick days Sick days per person per quarter HR or payroll system
Lower turnover Resignations and cost to replace HR records, recruitment invoices
Better focus and energy Short anonymous survey, 1 to 10 scale A free survey tool
Higher engagement Participation rate in sessions and the app Your provider's report
Employer brand Mentions in interviews and job offers accepted Recruitment notes

You don't need all five. Pick the three your leadership cares about most and track them well.

A simple break-even sum

Leaders often ask, "How much do we need to save to make this worth it?" Here is a quick way to answer with your own numbers.

  1. Take the yearly cost. For example, an Ellefit Monthly Programme starts from AED 5,000 a month, so AED 60,000 a year.
  2. Divide by team size. For a 60-person team, that is AED 1,000 per person per year.
  3. Ask finance for one number: the average cost of one working day per employee, including salary and benefits.
  4. Find your break-even. Divide the cost per person by the cost of one day. If a day costs your company AED 500 (an example, not a benchmark), the programme breaks even when it saves each person two working days a year through fewer sick days, less lost focus or lower turnover.

Run the same sum for turnover. If replacing one person costs your company more than the programme's yearly cost, keeping just one person who would otherwise have left covers the bill.

This isn't a forecast. It's a way to show leadership how small the hurdle is. For a full breakdown of prices and what drives them, read our guide to corporate wellness costs in the UAE.

How to measure ROI in your first 90 days

  1. Set a baseline before you start. Run a five-question anonymous survey on energy, stress, sleep, focus and how supported people feel. Pull last year's sick days and resignations.
  2. Agree on three measures with leadership. Write them down. This stops the goalposts moving later.
  3. Make it easy to join. Run sessions in working hours, keep them short and invite everyone, not just the sporty ones.
  4. Track participation every month. If fewer than half the team takes part, fix that before anything else. Change the time, the format or the topic.
  5. Repeat the survey at 90 days. Compare it with your baseline and share the results with the team.
  6. Report in plain numbers. Cost per person, participation, change in energy and stress scores, and any early trend in sick days.
  7. Decide what to change. Keep what people use. Drop what they don't.

Sick days and turnover need six to twelve months to show a clear trend. The 90-day review is about participation and how people feel, which come first.

Five mistakes that kill the return

  • One-off events only. A great wellness day lifts energy for a week. Without follow-up, the habit fades.
  • Perks that reach the already-fit. Gym subsidies are often used by people who already train. Aim for the people who don't.
  • No baseline. Without a starting point, you can't show change, and the budget is the first thing cut.
  • Leaders who don't take part. If managers skip sessions, teams read that as permission to skip too. WHO's call for manager training points the same way.
  • Ignoring the UAE calendar. Plan lighter formats in summer and during Ramadan, and push harder when teams reset in Q1. Our 12 corporate wellness ideas cover formats for each season.

What Ellefit includes to help you measure

Every Ellefit Monthly Programme includes a quarterly participation and wellbeing report, so you have numbers to take to leadership. Sessions run weekly or every two weeks, on-site in Dubai or virtually, with a private team space in the Elle Fit app between sessions.

Our approach is general wellness and coaching: movement, sleep, habits, stress and team community. We don't offer medical care or diagnoses. For anything clinical, people should see a qualified healthcare professional.

For the bigger picture on designing a programme, read our practical guide to corporate wellness in Dubai.

The bottom line

The return on employee wellbeing is real, but it isn't automatic. It comes from programmes that most people use, that run all year and that you measure from day one. Start with a baseline, agree on three measures and keep the break-even sum in front of leadership.

Frequently asked questions

What is the average ROI of employee wellbeing programmes?

+

It depends on what the programme does. Deloitte's 2024 review of 26 sources found UK employers get back about £4.70 for every £1 spent on workforce mental health, mostly through productivity. A seven-year RAND study of PepsiCo found $3.78 back per $1 for disease management, but the lifestyle part alone did not save more than it cost. Treat any single ROI figure as a range, not a promise.

How long does it take to see a return from a wellness programme?

+

Participation and self-reported energy and stress can move within the first one to three months. Harder numbers like sick days and staff turnover take six to twelve months to show a trend. That is why you should record a baseline before you start.

How do we measure the ROI of wellbeing in a small company?

+

Keep it simple. Track four things every quarter: participation, a short anonymous energy and stress survey, sick days and resignations. Compare them with your baseline and with the programme cost per person. You don't need a data team to do this.

Is corporate wellness worth it for a team of 20 to 100 people in the UAE?

+

It can be, if people actually take part and the programme continues beyond a single event. At Ellefit, a Monthly Programme starts from AED 5,000 a month. For a 60-person team that is about AED 1,000 per person per year, so the break-even point is low.
